The 3 Solution Rule
Houston, we have a problem! As a leader at your club, have you ever had your staff approach you with those famous words, “we have a problem?” Most people hate problems and the easy way out is make their problems, your problems. In this week’s Success Insight for Club Leaders, we look at a simple rule that will stop your staff from dumping all of their problems onto you and help you transform them into a team a problem solvers.

I like the “3 solution approach” but it stops short of really freeing up the GM because it assumes the GM must be the decision maker.
A mentor once shared this with me:
Eight Levels of Authority
1. Get the facts – I’ll decide
2. Suggest alternatives – I’ll decide
3. Recommend solution – I’ll decide
4. Decide – wait for my approval
5. Decide – act unless I say no
6. Act – report results
7. Act – report if unsuccessful
8. Act – report not necessary
When working with my team, I try to be clear what level of authority a person has. No level is right all of the time – it depends on the person and the issue. However, I share this model with everyone so that we can be clear on the front end how much autonomy and responsibility a person has.
